B2B lead volume against qualified pipeline

A B2B campaign optimised for form fills will find people who fill in forms. Buying committees, long sales cycles and a few large contracts mean that most of those people never reach a sales conversation. In the worked model, the campaign with a cost per lead three times higher produces more qualified opportunities and more pipeline value for almost the same spend. The fix is to choose the optimisation event by sales stage, return CRM outcomes to the ad platforms, and report cost per opportunity next to cost per lead.

Executive findings

  1. 1

HubSpot’s lifecycle model separates leads, marketing-qualified leads, sales-qualified leads, opportunities and customers. Each later stage is a narrower, more valuable event to optimise towards.

  2. 2

Google Ads can import conversions that happen offline, such as a qualified sales call, and attribute them to the original ad click.

  3. 3

Google Ads separates primary conversion actions, which are used for bidding, from secondary actions, which are reported for observation.

  4. 4

LinkedIn’s Conversions API lets advertisers send conversion events from their own server, wherever the conversion occurs, for measurement and campaign optimisation.

  5. 5

In our illustrative model, a campaign with a 160 cost per lead produces 35% more sales-qualified leads than one with a 50 cost per lead on similar spend.

Should a B2B advertiser optimise and report paid media on lead volume or on qualified pipeline?

Markets
Applies in every market where these platforms and a CRM are used; consent rules for uploading customer data differ by market.
Definitions
  • Lead: any contact that submitted a form, call or chat.
  • Sales-qualified lead (SQL): a lead the sales team has accepted as a potential customer.
  • Pipeline value: the summed expected value of open opportunities created from paid media.
Limitations
  • The model uses invented, round numbers to show the mechanism. Qualification and win rates vary widely by business.
  • Optimising to a deep stage needs enough monthly conversions for the platform to learn. Low-volume accounts may need to bid on an earlier stage and report the deeper one.
  • Uploading CRM data requires a lawful basis and consent where the market requires it.

Why the cheapest leads come from the wrong people

FOCUSADS view

Bidding systems buy more of whatever you tell them is a success. A content download, a price request and a dealership application all look the same to the platform when they are all a form fill, and the content download is the cheapest to produce.

B2B buying adds two complications. Several people influence the purchase, so the person who downloads a guide may have no budget. And the sales cycle runs for months, so by the time a lead is lost, the campaign has already learned from it.

Worked model: cost per lead against cost per opportunity

Illustrative model, not a benchmark

Campaign A is optimised to any form fill. Campaign B bids on sales-accepted leads returned from the CRM and asks more qualifying questions on the form.

Illustrative month, two campaigns (assumptions below; not a benchmark)
LineCampaign A: form fillsCampaign B: qualified leads
Media spend10,0009,600
Leads20060
Cost per lead50160
Sales-qualified leads20 (10%)27 (45%)
Cost per sales-qualified lead500356
Won deals at a 20% SQL win rate45.4
Pipeline value at 30,000 per deal120,000162,000

Assumptions

  • Qualification rates of 10% and 45% are placeholders for your CRM history.
  • Win rate 20% of SQLs and deal value 30,000 are the same for both campaigns, which is conservative for B: better-qualified leads often close at higher rates.
  • Sales time per lead is ignored; including it widens the gap, because A sends 200 leads to sales instead of 60.

Choose the optimisation event by volume

Documented: official source

Google Ads bids on primary conversion actions and reports secondary ones. Set the deepest stage that produces enough conversions per campaign each month as primary, and keep earlier stages as secondary so the report still shows them. Offline conversion imports and enhanced conversions for leads carry the CRM stage back to the original click; LinkedIn’s Conversions API does the same for LinkedIn campaigns.

When the account cannot produce enough qualified leads to learn from, bid on leads but filter harder at the form, and report cost per SQL anyway. Read the existing FOCUSADS briefing on CRM outcomes for the data-flow detail.

Optimise SaaS trials to activated accounts

A software company with a free trial can give an ad platform three events to bid on: the trial sign-up, the first product action that predicts payment, and the first payment. Sign-ups arrive on the day of the click and in large numbers, but some come from people who never use the product again. Payments are what the business keeps, but they come after the trial ends and in small numbers. Meta counts click-through conversions for at most 7 days after a link click, so a payment on day 14 of a trial never reaches its optimisation. Google Ads allows click-through windows of up to 90 days and accepts imported conversions up to 90 days after the click. For most trials the workable bid event is activation: a product action in the first week that your own data links to payment. Report payments next to it on every channel, and check each month that activated accounts from each channel still go on to pay.

    Reaching US cabinet distribution buyers

Purchasing managers at cabinet and millwork distributors are a small, specialised audience. Broad social campaigns reach them by accident. The media that can reach them on purpose is narrower: two woodworking trade shows that alternate years, a kitchen and bath show that draws designers more than buyers, trade publications with their own events, LinkedIn targeting by function and industry, and search terms that only trade buyers type. None of these proves reach to purchasing managers on its own. The plan should buy the cheapest test of each and count qualified dealer or distributor conversations, not form fills.

Hotel direct bookings start with free links

A hotel that sells most of its rooms through online travel agencies pays commission on each of those stays. Google shows hotel rates from Hotel Center partners as free booking links, charges nothing for the clicks and ranks them without regard to who advertises. Getting the hotel’s own rate into those links, and tagging the clicks so the booking engine can count them, costs no media. After that, each paid option has to beat the same figure. Performance Max for travel goals, hotel ads on Google and travel ads on Meta are worth running only while a direct booking they bring in costs less than the commission and fees the hotel would otherwise pay. For guests in the European Economic Area, Google’s hotel results also include a supplier unit for direct providers, next to the units filled by travel agencies and metasearch sites.
